World-Class Operations Management
In the past, manufacturing has been perceived as a pure cost generator. The only task of manufacturing management was to reduce production costs by 2% per year. But nowadays nobody denies that manufacturing is a value-creating core of a company. This is due to the fact that world leaders are able to compete thanks to reliable and adaptable processes.
Solving Efeso has a 3-stage process for transforming a plant into a source of competitive advantage:
- restore the basic conditions of a reliable production flow by reducing variability;
- improving competitiveness by process cost reduction;
- achieving competitive advantage by improving the global performance of manufacturing.
There are several hundreds factories in the world that have adopted the Efeso programme to achieve world-class manufacturing status.
The first step involves an intensive ‘loss intelligence' process: by linking strategic goals to manufacturing performance we are able to define the priorities for improvement. Indeed, how volume, quality, cost, delivery and human losses are deployed defines, quantifies and prioritises improvement opportunities.
The second step involves learning and testing the methodology by tackling losses with pilot teams. Pilot teams work on a detailed ‘road map' and achieve an excellent payback using what are known as fast-track team routes.
The third step is designed to create a learning organisation capable of supporting the expansion of the approach throughout the company. We involve management in a ‘pillar structure' in order to replicate loss intelligence and train and support audit team activities.
Purchasing
How should the purchasing department be put on a professional footing? What can be done to mobilise skills and redefine the processes in order to reduce the total cost of ownership? We use an integrated approach with cross-functional teams to consider all aspects of purchasing such as price, quality, logistics and organisation. This approach generally produces savings of up to 10% on primary purchases and as much as 20% on secondary purchases.
Supply chain
How should performance be improved and costs in the supply chain reduced? How should a company work effectively with partners on both the supply and the demand side? Possible issues are warehouse configuration and operation, optimisation of goods flow and integration of partners' processes.
